Fall camp is over, at least in the way we normally think about it.
When Oregon returns to work this week, Boise State becomes something more than a name sitting at the top of the schedule. The depth chart begins to matter more, repetitions become increasingly valuable and some of the possibilities we have spent August discussing have to turn into actual roles.
That makes this a good time to go back to where Oregon started.
At Media Day and through the first practices, Dan Lanning kept talking about a team becoming more player-led. Chris Hampton wanted a defense that created more havoc and finished plays. Drew Mehringer talked about a meritocracy, but also warned that an offense could become too complicated for its own good. A’lique Terry wanted enough offensive linemen competing that choosing five became difficult.
Almost four weeks later, some of those ideas look different than they did when camp started. A few have become much more believable, while others still need a game before we know whether Oregon actually solved them.
Here is my final preseason 3-2-1.
THREE OBSERVATIONS
1. The player-led talk survived camp, and that matters more than it did at Media Day
The phrase “player-led” was easy to hear in early August and file away with all the other things teams say before anybody has been through three weeks of fall camp. The more interesting question was always what it would look like once players were tired, roles started narrowing and competition became less theoretical.
Lanning gave us the first version of the standard after Practice 1. He talked about creating more alphas and asked a pretty simple question of players who were doing things correctly themselves: “You were able to make it. Who did you bring with you?”
That was August 5. By the final availability of camp, Lanning was giving us examples rather than talking about what he hoped would happen.
He said Dakorien Moore waved off a substitution after getting knocked around because he wanted to stay on the field. Poncho Laloulu wanted the crowd-noise speakers pushed closer to the offense. Lanning said players have asked for crowd noise during periods when it was not scripted and have called for extra repetitions when they believed another one was needed.
“Whether it be a toughness standpoint, somebody goes down on a play and they wave off a substitution and say, ‘No, I’m going to stay in there,’” Lanning said. “Or there’s a period we don’t have scripted for crowd noise and the players are calling for it, calling for an extra rep. There’s a lot of examples of it, a guy calling somebody else out.”
I think that is considerably more useful evidence than another player saying the team has great leadership.
Player-led does not have to mean Dante Moore gives a speech or Poncho gathers everybody at midfield. Sometimes it means the players make practice more uncomfortable before a coach has to ask them to do it.
That also fits something else Lanning said in his final camp availability. When he looked back at August, what stood out was Oregon’s ability to stack good practices after good practices, even at the point in camp when the work usually becomes repetitive.
“We’ve stacked really good practices back to back to back,” Lanning said. “And I think that’s hard to do in fall camp when it becomes monotonous.”
He talked about the usual danger of coming off a scrimmage and having Monday dip, only to see this team practice well Monday, return Tuesday and do it again. He thought the final shorter practice was one of Oregon’s better practices of camp because of the intent and focus the players brought to it.
That may be the best evidence we have that the leadership talk meant something. The standard did not disappear when August became boring.
There is still a much tougher test coming. Being connected while everybody is practicing is different from staying connected when somebody gets 12 snaps against Boise State after expecting 35, or when a highly recruited receiver goes through an entire Saturday with two targets.
We have talked about that distinction all month. Camp suggests Oregon has built something real, but the season is where we find out how strong it actually is.
2. Oregon spent August learning how to do more without simply adding more
One of the most interesting things we learned about Oregon’s offense came very early.
Mehringer was asked how much more complicated the offense could become with so much experience returning, and instead of bragging about everything Oregon could install, he pushed in the opposite direction.
“Complexity is a little bit of a double-edged sword,” Mehringer said. “You could run 100 million plays. How many reps are you going to get all those plays? So how well do you think they are going to get executed in the game?”
That answer became more important as camp progressed.
Dierre Hill Jr. started doing things beyond a conventional running-back role. Evan Stewart worked at more receiver positions than he did in 2024. Tight ends were asked to understand enough of the offense that Jack Smith described the position as a “second quarterback.” Receivers were cross-trained, and the offensive line continued moving players around even as the eventual five started getting closer.
Ross Douglas eventually described his preferred skill group without even limiting the conversation to his own room. He talked about finding “whatever best 11 players, whatever collection of five skilled players,” whether those players are receivers, backs or tight ends.
That is the offense I expect Oregon to try to become.
It does not necessarily need a massive menu of exotic calls because the players themselves can change the picture. Hill lining up somewhere unexpected creates a different defensive problem. Stewart moving from outside to the slot changes another matchup. Jamari Johnson can preserve a run look while still becoming a receiving threat.
Mehringer’s idea board later in camp reinforced the point. Coaches can put ideas on the board, but the important question became whether Oregon actually needs another play rather than whether it is capable of installing one.
I think that is a sign of an offense getting closer to game football.
Early camp is about possibility. By late August, the useful question is whether a new concept is better than another repetition of something Oregon already knows it will need in the fourth quarter.
Jack Smith gave us a pretty good summary of where the offense wants to land when he said, “It is Oregon offense. We got the answers to everything. Our job is to execute.”
There is confidence in that answer, but also something very basic underneath it.
The offense is not going to win because Mehringer surprises a defensive coordinator with a formation nobody has ever seen. Oregon is trying to create enough flexibility that Moore can get to the right answer after the defense shows what it wants to take away.
The final week of camp sounded as though Moore has moved considerably further toward that point.
Lanning said Oregon spent August giving him a lot of different looks that he had not seen consistently before. The coach also returned to something we have heard from Mehringer throughout camp: Moore is at his best when knowledge, confidence and personality all show up together.
“When he’s out there playing with joy and has a level of focus and is demanding of the guys around him, we really separate as a team,” Lanning said.
That may be one of the bigger offensive developments of August. Oregon appears to have spent camp trying to make Moore’s answers faster without making his job unnecessarily bigger.
3. Oregon’s depth chart is becoming a role chart
We spent much of August trying to figure out who was first, second and third at various positions. Coaches spent much of August reminding us that they were thinking about the roster a little differently.
Hampton was especially clear about it late in camp. When asked about defensive depth, he said Oregon’s challenge would be “finding roles for everybody,” and he talked about multiple players being used at STAR and several corners having a legitimate chance to play.
Douglas said something very similar about his receivers.
“I do not think we necessarily need to have a true number one,” he said. “I think we have a collection of guys who could hurt you in multiple ways.” He also made his playing-time standard simple: “If they are playing winning football, they are going to play.”
Lanning’s final camp comments pushed that idea one step further.
Messiah Hampton has “really come on” over the last few days. Jalen Lott has produced flash plays. Gatlin Bair has done the same, while Iverson Hooks gives Oregon another experienced option in a receiver room where Lanning admits the challenge is figuring out how to use everyone.
Then he brought up Malik Benson.
Benson’s role was not especially large when last season began, Lanning said, but it was significant by the time the year ended. His point was not really about Benson. It was a reminder to everyone currently looking at Oregon’s roster that Week 1 usage does not have to become the permanent answer.
“Guys’ roles, just like last year, roles can change throughout the season,” Lanning said. “I like that we have a lot of guys that are available. I like how they’re growing quickly.”
That applies well beyond receiver.
Davon Benjamin has done enough during camp for Hampton to say the freshman can help this year. Dorian Brew and Trey McNutt have continued improving in a secondary already loaded with experienced players. Brandon Smith has started showing up in conversations at running back, while Oregon has spent the month building more than one answer behind Poncho at center and cross-training Tommy Tofi across four offensive-line positions other than center.
None of that means Oregon is going to play 70 people in a competitive game just because they are talented.
It means the first depth chart may tell us less than we sometimes pretend.
The important distinction is going to be between a player listed second because somebody has to be listed second and a player Hampton or Mehringer actually trusts enough to put on the field when the game is still unsettled.
That trust has probably become the hidden depth chart of camp.
TWO QUESTIONS
1. When does offensive-line depth finally become offensive-line cohesion?
I am more comfortable with Oregon’s offensive line now than I was entering August, but I still think it is the position group with the most important unanswered question.
The concern has changed.
At the beginning of camp, the question was whether Oregon had enough players ready to replace three starters without going through another major portal rebuild. Fox Crader said at Media Day, “I believe everybody we need is in the room right now,” and Lanning made it clear after Practice 1 that he did not even want a settled five yet.
“I hope we have eight players that can play on the offensive line,” Lanning said. “So let us figure out who is above the line.”
A’lique Terry’s comments a few days later moved the conversation forward.
“The biggest improvement, obviously, would just cohesion,” Terry said. “Trying to get that cohesiveness now, right now in fall camp, trying to find those guys, the right mesh and the right pairs to be playing with each other.”
That is still where I am with the group.
There is enough evidence that Oregon has capable players. Poncho provides the obvious anchor, Crader has real game experience, Dave Iuli is healthy, Tofi has been moved around extensively and younger players have continued pushing into the conversation.
At some point, though, versatility has to stop being the primary story.
Five players have to make the same protection call. A guard has to know how the tackle beside him will react before the defensive end moves. Combination blocks need timing that comes from repetitions together rather than simply talent.
Terry told us early that the Ducks would eventually start “gluing it up a little bit more” when players separated themselves. Game week is where we should start seeing the result.
I do not need Oregon to have the same five linemen play every snap against Boise State. I do think the Ducks need to know which five they trust when the game gets uncomfortable.
That answer matters more than any August depth chart.
2. Did Oregon actually fix “finish,” or did it just spend August talking about it?
This theme started almost immediately.
Hampton came out after Practice 2 and pointed directly at the numbers Oregon wanted to change. The Ducks had finished only 96th nationally in tackles for loss and 127th in red-zone defense, and Hampton was not interested in explaining those away.
“We have to sack the quarterback and finish,” he said. “Our players also have to finish better.”
Mehringer eventually used similar language from the offensive side.
Oregon wanted to protect the football and create explosive plays, but he also acknowledged the offense needed to run the football when required and improve once it reached the red zone.
Then the second scrimmage gave us both sides of the issue.
Lanning said the defense did a better job getting off the field, creating takeaways and winning red-area situations. The offense moved the football and found rhythm but did not finish enough drives.
That is probably the part of camp I am least willing to declare solved.
Practice can create the situation, and Lanning has spent a lot of time doing exactly that. Special-teams periods have ended with the offense down three and the kicking unit suddenly having to make a pressure kick. The offense and defense have gone through crowd noise, backed-up work, red-area situations and game-like calls from the coordinators.
“We try to make it harder in practice than it’s going to be in a game,” Lanning said in his final camp availability.
That philosophy is useful because the Ducks have deliberately rehearsed difficult moments rather than waiting to encounter them on Saturday.
But there is still a difference between hearing artificial crowd noise in Eugene and needing a stop with Boise State driving late. There is a difference between a scrimmage red-zone rep and third-and-goal with the actual season sitting on the other side of the snap.
Oregon has spent almost a month preparing the answer.
Now we finally get to grade it.
ONE PREDICTION
Oregon’s Week 1 rotation will not look like its October rotation
This is the prediction I feel best about after listening to almost a month of camp interviews.
There are too many young players pushing, too many veterans returning from injury and too many coaches talking about roles rather than static depth-chart spots for the team we see against Boise State to be exactly the team Oregon takes into the middle of the Big Ten schedule.
Lanning practically told us to expect it when he brought up Benson. A player’s September role is not a sentence handed down for the rest of the season, and several younger Ducks are already making the kind of noise that can change the distribution.
Lott has flashed enough that seemingly every coach asked about him has something positive to say. Hampton was talking about his catch radius, burst and hands near the beginning of camp, while Lanning was still mentioning his flash plays at the end.
Messiah Hampton has made another late push. Bair has continued working through the rust of his time away from football, and Mehringer has already said the receiver room is going to be a meritocracy where previous production does not protect anybody’s job.
The same thing can happen elsewhere.
Benjamin could take a larger defensive role. Smith could become difficult to keep off the field at running back. One of the younger offensive linemen could turn cross-training into a real sixth- or seventh-man role, while the secondary has enough competition that injuries, matchups and performance could change who plays from one week to another.
I do not think that instability is a concern. If anything, it may be what Oregon has spent August trying to create.
Lanning started camp asking established players, “Who did you bring with you?” By the end of it, he was watching veterans demand extra work, young players continue pushing into roles and a team stack good practices at the point when fall camp usually becomes monotonous.
Game week changes the question.
Oregon no longer has to prove it can build a deep roster or survive August. Starting Sunday, it has to decide which pieces of that roster actually help beat Boise State.
The first answers will come Saturday, but I would not expect them to be the last ones Oregon gives us this season.
